Restructuring and Inventory of Spare Parts for a Manufacturer

The paper manufacturer’s team selected RGIS for the ability to deliver precise, large-scale inventory services in live industrial environments.

CHALLENGE

Following its integration into a large production group, one of Europe’s leading producers of printing paper faced a major operational challenge. Its spare parts warehouse was completely unstructured, lacking visibility of what stock was held, in what quantities, and where it was located.

To meet new operational and compliance standards, the paper manufacturer required a partner to physically reorganise, label and count over 21,000 individual items, while working in tandem with their own staff to manually enter the data into SAP. The site spans a significant operation, with over 500 employees producing 450,000 tonnes of paper annually, supported by its own in-house power plant.

The project was executed in two main phases, with end-to-end service management:

Phase 1: Warehouse Reorganisation & Initial Inventory

  • Five-person RGIS team deployed.
  • Pre-sorting of all items.
  • Consolidation of identical parts into central storage areas.
  • Full stock count for initial inventory.
  • Duration: ~6 weeks.

Phase 2: Final Inventory & Labelling

  • Items recounted and labelled in new locations.
  • Manual recording on lists by RGIS team.
  • Data input into SAP system handled by customer staff.
  • Duration: ~6 weeks.

RESULTS

  • 100% accuracy from the initial inventory, as no prior data existed.
  • Full traceability of all spare parts now available within SAP.
  • Obsolete or surplus items identified and removed.
  • Significant operational improvement, allowing the paper manufacturer to manage stock levels proactively.
  • Negotiations are underway for a follow-up inventory at the end of the year.

CONCLUSION

The paper manufacturer now has a functioning, centralised spare parts warehouse with a complete and accurate inventory recorded in SAP. This project laid the groundwork for ongoing collaboration, with further service opportunities already in planning.
